CASE STUDY

PLN 13M saved in 20 months with an energy purchasing strategy

The client didn’t have a consistent energy purchasing strategy and was losing control over timing and contract selection. We designed the strategy, decision model and monitoring, and ran the purchasing process — delivering a total of PLN 13M in savings within 20 months.

Goal

Implement an energy purchasing strategy that reduces costs and creates a consistent, predictable decision-making process.

Challenges

01
No clear strategy or rules: when to launch a purchase/tender and how to react to price changes.
02
Difficulty choosing the right contract type and terms.
03
No tools or monitoring: decisions were delayed or made “on gut feel.”
04
The process needed to be easy to approve and easy to report internally.

What we did

Purchasing strategy & decision playbook: we defined decision rules—what to track, risk thresholds, and when to move from monitoring to action.
Sourcing model & contract setup: we tailored the approach to the client’s consumption profile and constraints (timing, volume split, contract terms).
Market monitoring & buying signals: we implemented market monitoring and alerts so decisions were made at the right time.
Approval-ready procurement process: we organised the inputs, made options comparable, and delivered a recommendation ready for internal approval.
